Agentic AI vs generative AI

Generative AI produces content, such as text, code, images, or summaries, in response to an input. In a standard generative AI application, the user typically determines what happens after that output is generated.

Agentic AI often incorporates a generative model into a wider system that can continue executing work toward a goal. The model can interpret information and produce outputs, while the agentic system as a whole can maintain task context and use approved tools to retrieve information or take permitted actions in connected business systems.

The two are therefore not mutually exclusive: the same system can be both generative and agentic. Generative AI refers to the system’s ability to create content, while agentic AI refers to its ability to determine and carry out the steps needed to pursue a goal.

An AI agent is a software system configured to pursue a defined goal within a particular task or workflow.

Agentic AI refers more broadly to this goal-directed way of operating. It describes the capabilities that allow a system to determine how to progress toward an outcome, rather than the specific software system that puts those capabilities into practice.

The terms are closely related and often used interchangeably because agentic AI is commonly implemented through AI agents. Agentic AI may involve a single agent or a multi-agent system, in which multiple agents coordinate across a broader task or workflow.

How does agentic AI work?

Agentic AI works through an iterative cycle in which the outcome of one step informs the next. The system starts with a defined goal and the context, tools, and constraints relevant to the task, then decides whether to retrieve more information, generate an intermediate output, or take a permitted action in a connected system.

The result of that step becomes part of the context available for the next decision. This updated context may indicate that the system should continue with its current approach or take a different path.

Within an agentic workflow, this cycle repeats until the system completes the task, reaches a defined stopping condition, or routes the work for human input or approval.

An agentic system could monitor campaign performance and respond when results fall below target. Supply disruption response

When a shipment is delayed or a supplier cannot fulfill an order, an agentic system could assess the impact on affected orders using current inventory, demand forecasts, the availability of alternative approved suppliers, and transport options. It might initiate a stock transfer between locations within approved thresholds, draft a replacement purchase order for another supplier, or recommend changes to shipping or production plans. Actions that create new supplier commitments or materially affect production would require review.

Equipment maintenance and field service

Following an equipment alert, an agentic system could retrieve telemetry and service history, then check warranty status, parts availability, and technician schedules. If it identifies a known fault pattern, it might run a remote diagnostic check through a connected asset-monitoring or control system, reserve a compatible replacement part, and schedule a qualified technician to inspect or repair the equipment. Safety-critical faults, uncertain diagnoses, and repairs above a defined cost threshold would require specialist review.

Regulatory change management

An agentic system could monitor official regulatory publications and notices, flag changes relevant to the organization, and map them to potentially affected policies, controls, or business processes. It might draft a preliminary impact assessment and proposed updates, then assign and track follow-up tasks once the proposed response is approved. Regulatory interpretation and resulting policy changes would remain subject to compliance or legal review.

For many AI applications, generating an answer, draft, or recommendation is the only automated step, leaving the user to complete any follow-up work. In agentic systems, the route from goal to outcome can vary as the context and results of earlier steps change. This makes performance harder to reproduce and evaluate, especially when the system encounters edge cases that were not represented in predeployment testing.

Teams therefore need to monitor agentic systems in production, evaluating whether they complete tasks to the required standard, remain within their defined boundaries, and escalate appropriately when they encounter uncertainty or failure.

Governing autonomy and accountability

As agentic systems receive more authority to make decisions and take actions, organizations need to define the boundaries of what each system can do, which actions require approval, who is responsible for operating and overseeing it, and who is accountable for its outcomes.

These decisions should form part of a broader AI governance framework that keeps permissions, oversight, and accountability aligned with each agentic use case.

Demonstrating business value

Deploying agentic AI often increases costs through greater model usage and additional system integration, monitoring, and review requirements. Even when the system reduces execution work, those savings may be offset by the cost of supporting and overseeing it. If employees still need to verify or complete much of the work, the system may just end up redistributing effort rather than reducing the overall workload.

Enterprises therefore need to compare the system’s end-to-end quality, completion time, and total cost against an appropriate baseline. This might be the existing process or, for a new capability, another viable way of achieving the same objective. Increased autonomy should not be treated as a benefit in itself.
